The Surface Problem: Unstable Quality
Most buyers think the problem with cheap stamping parts is simply bad quality. You get what you pay for—higher defect rates, inconsistent dimensions, maybe a cracked flange. That's true, but it's only the visible part of the iceberg.
The real question is why cheap parts fail. And the answer isn't obvious until you've seen the root cause firsthand—or, as in my case, paid for the rework.
The Deeper Reason: Process Capability, Not Just Material
I visited the low-cost supplier after the disaster. What I found:
- Their progressive die was 12 years old, rebuilt twice with non-OEM components. Clearance tolerances had drifted by +0.003 inch.
- No in-process SPC (statistical process control). They relied on a final check with a go/no-go gauge that hadn't been calibrated in 8 months.
- The press brake was manual, not CNC. Every bend had operator-to-operator variation.
This wasn't a material problem—it was a process capability problem. Their quoting team had given me a price based on ideal production speed, not what the equipment could actually hold. The real cost per good part was closer to $0.19 once you counted scrap and rework time.
The Hidden Price Tag: More Than Just Scrap
People often tell me, "But $0.12 is so much cheaper! Even with 18% scrap, I'm still ahead." They forget the non-obvious costs:
- Inspection time: We had to 100% inspect every incoming lot from that supplier. That added 3 hours per shipment at $45/hour = $135 per order.
- Production disruption: The delay cascaded. Our downstream welding line had to be rescheduled. Overtime cost: $600.
- Credibility hit: The Tier 2 client flagged our delivery reliability. That one incident delayed a contract renewal worth $80,000 annually.

Why I Only Believed This After Ignoring the Warning

That mistake changed my checklist forever. Now I require three things from any new stamping supplier before the first order:
1. Die Certification
Ask for the die maintenance log and a recent capability study (Cpk ≥ 1.33). If they can't produce one, assume the die is at end of life. The cheapest quote often comes from worn tooling that can't hold tolerance.
2. Process Documentation
Do they run SPC? Are press parameters recorded? A supplier that documents their process can usually prove they can deliver consistent parts. A supplier that can't document—run away.
3. Total Cost Calculation
Instead of comparing unit price, calculate total landed cost: price + scrap allowance (based on their historical PPM) + inspection cost + potential delay penalty. A supplier quoting $0.12 may actually cost $0.17 per good part once you add all that.
The Surprise: Premium Suppliers Often Cost Less
Never expected the expensive option to save me money. But after switching to a certified stamping house (we now work with LEMFÖRDER for complex progressive dies and aluminum extrusions), the math flipped:
- Their quote was $0.16 per piece—33% higher than the cheap guy.

Before you approve that low-cost automotive stamping die or CNC machining order, ask yourself: what's the real cost if it goes wrong? Calculate the downside. Then decide whether the savings are worth the risk. In my experience, they rarely are.
